Inside a Real 10-Day Odoo Go-Live: What We Found in a Production Database

Most Odoo go-lives don’t fail because of the software. They fail because nobody built the accounting foundation underneath it.

We recently completed a work plan for a wholesale distribution client. Call them a mid-market operator doing seven figures in revenue, working against a hard go-live deadline. What we found in their production database wasn’t unusual. It’s what we find almost every time a business moves off QuickBooks Online onto Odoo without an accounting-led implementation.

The production database was essentially untouched.

Standard Odoo, out of the box. No Chart of Accounts built for the business. No journals configured for the bank accounts or credit cards. No tax setup. No fiscal positions. The operational and financial data that made the business the business simply hadn’t been built yet, even though the go-live date was ten days away.

Meanwhile, a separate sandbox database had partial configuration.

Someone had clearly been testing things, but none of it would carry over automatically. It had to be reviewed, validated, and rebuilt from scratch in production.

This is the pattern we see constantly. An IT-first or developer-first Odoo partner gets the software running, gets some screens looking right, and calls it done. Nobody asks whether the Chart of Accounts maps to how the business actually operates. Nobody validates the Trial Balance against what’s being imported. Nobody checks whether the inventory subledger will actually tie to the Balance Sheet.

So what does it actually take to go live correctly?

In this engagement, we structured the work into three phases:

  • Phase 1 Foundation: Chart of Accounts mapped from QuickBooks, journals built for every bank account and card, sales tax configured correctly across the states the business operates in, fiscal positions built for domestic and cross-border transactions.

  • Phase 2 Data Migration: Opening balances pulled from a validated Trial Balance, Profit and Loss statement, and Balance Sheet; outstanding AR/AP imported and reconciled; bank feeds connected; fixed assets and loans set up with proper depreciation and amortization schedules.

  • Phase 3 Operations: Product catalog imported and categorized, pricing and costing configured, and, critically, a physical inventory count performed and reconciled to the Balance Sheet before go-live.

That last point is the one businesses underestimate most.

If you don’t physically count your inventory before importing opening balances, your COGS and Balance Sheet are wrong from day one. You won’t know it until your accountant, your bank, or your auditor asks why the numbers don’t tie out.

None of this is a knock on Odoo. Odoo is a genuinely excellent ERP for wholesale and manufacturing businesses. The problem is almost never the software. It’s that most implementations treat accounting as an afterthought instead of the foundation everything else sits on.

If your business is heading toward an Odoo go-live, or you’re already live and something doesn’t feel right, it’s worth having your production database reviewed before it becomes a bigger problem to unwind.
